Monsoon Driving: Preparing Your Fleet for India's Toughest Season

Quick answer — How do you prepare a truck fleet for the monsoon?

Start in early May, not June. Replace worn tyres and wiper blades, fix lights and tarpaulins, then add a 15-25% buffer to long-haul ETAs, shift the riskiest night runs to dawn departures, and brief drivers using last year's accident data. Every June, two things show up on schedule in India. The rain, and the accidents. At JFK Transporters we have been running 130 trucks across western and central India since 2013, and the pattern is brutally consistent. June to September is when our hardest months happen. Wet roads, low visibility, flooded stretches near the ghat sections, and a driver who is tired from yesterday's slower run trying to make up time. Monsoon driving on Indian highways is the most underrated risk in commercial trucking, and most fleets prepare for it three weeks too late.

This year the monsoon set in over Kerala on 4 June and is expected to reach Delhi by the third week of the month, with red alerts already out for parts of Maharashtra. In other words, the window to get ready is closing. I want to share what we actually do at JFK in May, what we have layered on with HumSafer over the last two monsoons, and the mistakes I made early that I would not make again.

What goes wrong on Indian highways in monsoon

Three things. Stopping distance roughly doubles on wet tar. Lane discipline collapses because the lane markings disappear under water. And driver fatigue rises because the same trip now takes 20 to 30% longer. Layer on flooded sections near Khalapur, the Bhor ghat, the Kasara ghat and the Igatpuri stretch, and you have a trip that needs more concentration and gives the driver less time to sleep before the next run. That is the actual monsoon accident equation.

The pre-monsoon checklist we run every May

We start in the first week of May, not June. By the time the first heavy rain hits, the fleet has to already be ready. Here is what we check, in order.

  • Tyres. Every tyre under 3 mm of tread depth gets rotated to a trailer position or replaced. Wet stopping distance at 2 mm is 30 to 40% worse than at 4 mm. We measure tread depth, we do not eyeball it.
  • Brakes. A full brake test on every vehicle, including a hard stop at 40 kmph on a controlled patch. Air-brake lines checked for moisture. Brake shoes replaced if they are at or near minimum thickness.
  • Wipers and washer fluid. New wiper blades on every vehicle. This sounds trivial. It is the single cheapest safety intervention in the entire checklist. A ₹200 wiper is the difference between seeing the brake light ahead and not seeing it.
  • Lights. Bulbs replaced if they are past 60% of rated life. Reflective tape on the rear and sides re-applied. Tail-light visibility in heavy rain on Indian highways is brutal.
  • Electricals and cabin. Door seals checked for water ingress, floor panels checked for rust, and the phone mount and 12V charger tested on the dashboard. If HumSafer's phone is unreliable, the system is unreliable.
  • Cargo and tarpaulin. Every trailer tarpaulin checked for tears, lashings replaced if frayed. Cement, food-grade and electronics consignments are the ones I have lost claims on historically. Once is enough.

How we change driver schedules in monsoon

This is the part most fleets get wrong. They run the same schedule from May into August and just hope. We do not. From the first week of June our planning team adds a 15 to 25% buffer on long-haul ETAs. We move some night-running routes to dawn departures, because pre-dawn visibility on flooded sections is worse than dusk. And we pre-arrange covered halts at known dhabas along the Mumbai-Indore and Pune-Hyderabad lanes.

Drivers get a pre-monsoon briefing in the second week of May. A 30 minute session, in Hindi, at every branch. We do not lecture. We share last year's accident data for the same drivers on the same routes, then we share what we are changing this year. They take it seriously because the names on the slides are people they know.

How HumSafer changes the monsoon picture

What I would not do again

Three mistakes I made early at JFK. Pushing tight ETAs in July, where my drivers felt the pressure and took risks. Skipping the May checklist one year, which cost me two trailers of cement to a tarpaulin failure I should have caught. And under-staffing the night-shift coordinator, so we missed a flood alert on the Bhor ghat and three of our trucks were stranded for 14 hours. None of those are mistakes I will make again.

The monsoon is the one risk on the Indian highway you can see coming months in advance. There is no excuse for meeting it unprepared.
