Hardware Dashcams vs App-Based Safety: Which Fits Your Fleet?

I get this question on almost every sales call. Should we buy hardware dashcams for the fleet, or run an app-based system. Most fleet owners ask it expecting a clean answer. The clean answer does not exist. The honest answer depends on your fleet size, your average truck age, your driver turnover, and whether you actually want to coach drivers or just record video for after-the-fact claims. I am going to walk through the hardware dashcam vs app fleet safety question the way I work through it with my own fleet at JFK Transporters.

Quick disclaimer. We build HumSafer, which is app-based. So you should expect bias. What I am going to do is give you the honest case for hardware first, then the honest case for app, and tell you where I actually think each one wins.

What hardware dashcams do well

Hardware dashcams have one job, and they do it well. They record continuous video, front and sometimes inward, on a sealed device wired into the truck's electrical system. The image quality at night is usually better than a phone, the storage is on-device, and tampering is harder because the driver cannot easily power it off.

For claims and forensics, hardware is gold. If an accident happens, the footage is there, the legal team can pull it, and insurance disputes get resolved faster. Some hardware vendors now bundle ADAS features like forward-collision and lane-departure alerts.

The catch. Hardware costs anywhere from 25,000 to 45,000 per truck upfront, depending on features. Installation is another 2,000 to 5,000. SIM and connectivity is 600 to 900 per truck per month. If you have a 100 truck fleet, that is 20 to 50 lakhs of capex before you have prevented a single accident. And if the driver wants to disable it badly enough, he will find a way. I have seen tape, mud, and cable tampering. The hardware is offline before the fleet ops team notices.

What app-based safety does well

App-based safety runs on the smartphone every driver already has. The phone is mounted on the dashboard with a 200 rupee suction holder. The app uses the rear camera for road-facing alerts (lane, forward collision) and the front camera to watch the driver (drowsiness, distraction, phone use, no seatbelt).

Cost is the obvious win. No capex per truck, deployment is a 10 minute install per driver, and scaling from 10 to 1,000 trucks is a software push, not a hardware procurement. Updates are over-the-air, so if we improve drowsiness detection next month, every truck gets it the same week.

The bigger win, the one most fleet owners miss, is the coaching loop. App-based systems can talk back to the driver. By name. In Hindi. The moment the system detects an issue, the driver hears a voice nudging him to fix it, before the supervisor even knows. That single feature is the difference between a system that prevents accidents and a system that just documents them.

The catch with app-based systems is real too. The phone has to be mounted correctly. The driver has to keep it charged. Some older Android phones run hot on long trips. We solved most of these with a mandatory dashboard mount, a 12V charger, and a phone-quality threshold for new drivers. After 2 years of running this, the on-field issues have basically disappeared.

Where each option wins

Hardware dashcams win when you have a small fleet of high value vehicles, like tankers or specialised chemical carriers, where capex per truck is less of a concern and after-the-fact forensics matter more than real-time coaching. Hardware also wins if your fleet is geographically concentrated and you have a service tech who can install and maintain devices regularly.

App-based safety wins when you are running market vehicles (vehicles you hire but do not own), when your fleet is large and growing, when driver turnover is high, and when your goal is to actually change driver behaviour, not just record it. For most Indian fleet operators in FMCG, cement, steel, and 3PL logistics, this is the larger problem.

Why I went app first on JFK Transporters

When we built HumSafer, we tried hardware first. The math did not work for me as a transporter. To equip my 130 truck fleet with hardware would have cost 40 to 50 lakhs and 4 months of installation.
